Harborline Hospitality Group runs 22 casual dining restaurants across the Northlake and Harbor regions. In one season on Covero, labor came back under plan and every store started finishing its checklists.
Harborline’s managers opened five apps before every shift: one for messages, one for schedules, one for checklists and two for reports. The numbers arrived a day late, in a spreadsheet nobody on the floor read.
On slow nights labor drifted past plan, and the area leaders only found out the next morning. Standards depended on which manager was on.
The rollout
Harborline started with one store, then rolled out region by region, keeping every manager on the floor during the switch.
Week 1
Pilot at 104 Riverside
POS connected on Monday; the GM ran Friday dinner from the dashboard.
Weeks 2–4
Northlake region, 6 stores
Shift Briefs before every service, the 7:00 am report to area leaders.
Week 5
First contest
Dessert attach by store; standings on every server’s phone.
Weeks 6–9
Harbor region, all 22 stores
Checklists, Smart Groups and the Schedule Builder, store by store.
The results
Within 12 weeks labor was back under plan across all 22 stores, without cutting a shift short: managers sent people home at 8:45 instead of 9:30 when the covers dropped.

“Contests turned our KPIs into something the whole team talks about, and sales kept climbing week after week. My area leaders visit the stores that need them, not the ones on the calendar.”
